🟡 Medium vcs/GitVcsDriverCore.ts:3068
Cancelling every Effect.request caller does not stop this resolver, so navigation or disconnection still leaves its preparation and per-file Git processes running until completion or timeout, retaining temporary indexes. Once runBatch detaches the batch from the pending map, cancellation cannot interrupt runAll; track active readers, interrupt the batch when none remain, and skip cancelled entries.

Fixed in f95b2e9. Each caller now signals when it stops waiting. Cancelled entries are skipped, in-flight file reads race their release signal, and the whole batch races the release of every reader so preparation and its scoped temporary index are interrupted and cleaned up when nobody remains. Normal completion also releases a reader, covering one reader finishing before the last reader cancels.
Added three deterministic regression cases that block preparation or patch processes, then await actual process-scope shutdown and temporary-index removal. All 43 review-diff tests and the server typecheck pass; the cumulative PR diff remains 437 lines including tests.

ApprovabilityVerdict: Needs Human Approval Macroscope's review found this PR requires human approval — The production VCS path now uses a new batched request resolver and shared temporary-index lifecycle, substantially changing concurrency and cancellation behavior for existing diff reads. The unresolved cancellation/resource-cleanup risk and the complexity of the new coordination logic require human review. Needs human approval because:

Guard the colon-containing path on Windows.
The test writes :(exclude)new.txt, but Windows does not allow : in a file name. If this test runs on Windows, writeTextFile fails before either assertion executes. Skip this case on win32, or use a Windows-valid path that still tests literal pathspec handling.

Problem
Large web/desktop branch and uncommitted diffs load individual file patches after the 120 KB preview limit. Concurrent reads repeat repository discovery, merge-base resolution, untracked discovery, and temporary-index preparation for every file. A 100-file fixture launched 600 Git processes for modified tracked files or 1,000 for new files.
Change
Coalesce pending file reads into batches of at most four inside the Git service. Readers with the same workspace, source, base ref, and whitespace mode share preparation, while each keeps its own patch, size limit, and result. The temporary index stays scoped to the batch; failures and cancellation remain isolated per reader. Each caller signals when it stops waiting: cancelled file reads stop individually, and releasing the last reader interrupts preparation and closes the batch scope. Later reads prepare fresh state.
This fixes the repeated work in the existing service without a protocol or client change. Existing web, desktop, mobile, and remote callers continue using the same RPC. The PR contains 437 changed lines including tests (425 additions, 12 deletions).
Scope and approval
Submitted under the small, focused fix exception in CONTRIBUTING.md: concurrent reads unnecessarily repeat identical Git preparation. This PR addresses only that overhead and preserves the existing diff-loading behavior. No prior maintainer approval is claimed. Searches for existing diff-loading/performance reports did not identify a matching triaged issue.
Verification
apps/server:vp test run src/vcs/GitVcsDriverCore.test.ts -t 'review diff previews'— all 43 tests passed. Nine new cases cover the four-file bound, mixed tracked/untracked/renamed literal paths from a nested directory, split-index preservation, fresh reads, comparison/workspace separation, failures, and cancellation. The cancellation cases verify process shutdown and temporary-index removal during both preparation and patch reads, including when another reader has already finished.vp run --filter t3 typecheck— passed.git diff --checkpassed.getReviewDiffPreview, parsing each returned patch. Three runs per case, comparing unchanged base code against this change:The timings measure service loading and patch parsing, not browser rendering. No UI components changed, and no integrated browser/mobile pass was performed. The initial combined preview and existing scroll-triggered loading remain unchanged.
